To produce Charcoal, you need a Woodcutter's Lodge to produce Firewood. Next, use 1 Development point to purchase the Charcoal Burning development node that unlocks the Charcoal Kiln as a building.
To avoid complete deforestation, set a work area to limit where it goes to chop down trees. Additionally, you can also build a Forester's Hut to continue planting Trees for you to chop down once they mature.
To efficiently gather Firewood, construct a Woodcutter's Lodge near trees. Once built, assign at least one family to work in the Woodcutter's Lodge to start a steady supply of Firewood.
You will need 1 Development point to purchase the Charcoal Burning development node that unlocks the Charcoal Kiln as a building.

Once you have the Charcoal Kiln unlocked, only thing left to do is to build it. A Charcoal Kiln only costs 2 Timber and is recommended near your Woodcutter's Lodge for maximum efficiency.

If you have a surplus of Regional Wealth, you can opt to build a Trading Post and import Firewood directly. This can help supply Firewood to your burgage plots, especially if your settlement has grown too large that the demand exceeds your current supply.
How to Trade (Trade Routes and Trading Post Guide)
If your region is still recovering from deforestation, you can still get Charcoal by importing Firewood for your Charcoal Kiln. This way your Charcoal Kiln can still get a supply of Firewood to convert into Charcoal.
